The practice

About Keelstone

What we believe

  1. 01

Operations should run without the owner in every decision

If every exception waits for the founder, the company cannot grow. We design routines the team can run on a Monday morning.

  2. 02

Write it down or it did not happen

Owners, handoffs and exceptions that live only in someone's head will not survive a busy week. We write them down.

  3. 03

Tools follow the work, not the other way round

Software is useful after the work is clear. We choose tools to fit the routine, in the right order.

Who we work with

Owner-managed Hong Kong companies of five to a hundred staff. We work across trading, professional services, food and beverage, retail, property services and small manufacturing. Teams are often bilingual; so are we.

Five small workplaces: a trading office with sample shelves, a restaurant counter, a professional-services desk, a workshop bench and a property-services counter

How an engagement runs

  1. 01

    Diagnose

A two-week review. We sit with the team and map how decisions actually get made.

  2. 02

    Design

A written plan with owners and dates. No jargon — each change is something a supervisor can explain on a Monday morning.

  3. 03

    Embed

We stay for the first cycle until the new routine holds. Where it does not stick, we adjust it with the team.

What we do not do

  • We do not sell software or take referral fees from vendors we recommend.
  • We do not write generic reports.
  • We do not run your operations for you long-term.

Tell us what is slowing you down.

A short conversation is enough to see whether we can help.
